Let me tell you something I didn’t expect to be saying three years ago: Shadow AI might be the most exciting product category in security right now.

I know. “Exciting” and “security” don’t usually share a sentence. But stay with me.

The Day Shadow AI Became Real for Me

I remember the exact moment this problem clicked.

A security team at a mid-sized enterprise had just finished a six-month DLP project. Air-tight policies. Clean dashboards. Executive sign-off. They were proud, and rightfully so.

Then someone in Finance mentioned, almost offhandedly, that their team had been using a custom GPT workflow for three months. It touched customer billing data. It made decisions autonomously. It ran 24/7.

No one had approved it. No one even knew it existed.

That’s Shadow AI, and it wasn’t a rogue actor. It was someone doing their job well, using the best tool available to them. The problem wasn’t malicious intent. The problem was that security had no framework for this kind of risk yet.

That gap? That’s what I’ve spent the last few years trying to close.

Why This Problem Is Different From Anything We’ve Seen

Shadow IT isn’t new. People have been using unapproved Dropbox accounts and personal email for work since forever.

But Shadow AI hits differently. Here’s why:

Traditional shadow apps store data. AI systems learn from it, act on it, and make decisions with it, often without a human in the loop.

Traditional shadow apps are stateless. AI agents remember context, chain actions together, and can spawn other agents.

Traditional shadow apps are passive. Autonomous AI workflows operate around the clock, touching crown-jewel assets, making judgment calls, and escalating actions, all while your security team is asleep.

“Bob in Accounting” didn’t just download an unapproved app. Bob deployed an autonomous financial decision-maker. And Bob has a hundred counterparts across every department in every company right now.

Three Waves and Where We Are Now

I’ve watched this space evolve in real-time, and the progress has been genuinely remarkable.

Wave 1: Detection. The first tools asked a simple question: what AI is even running here? They scanned browser traffic, API calls, and code repositories. For the first time, enterprises had visibility. But they also had thousands of alerts and no idea which ones to care about.

Wave 2: Risk Context. The next generation asked better questions: what data is this AI touching? Who owns it? Is it compliant? Security teams could finally prioritize. But remediation was still manual, and at enterprise scale, “manual” means “never finished.”

Wave 3: Exposure and Identity Management. This is where things got interesting. And honestly, this is where I’ve been living.

The latest platforms don’t just find Shadow AI. They govern it, mapping AI identities (human users, service accounts, agents, MCP servers) across the entire enterprise, automating policy enforcement, orchestrating remediation, and providing continuous governance as AI usage scales.

The breakthrough? AI is solving the AI problem. These platforms use ML to understand business context, predict risk before incidents happen, and adapt as usage patterns evolve.

What’s Actually Working in Practice

I’m not speaking theoretically here. I’ve worked directly on building these capabilities, and here’s what I’ve seen move the needle:

One unified AI asset inventory. Instead of five dashboards for five categories of AI risk, leading teams get one view: developer tools, embedded SaaS AI, custom-built agents, and shadow deployments together. It sounds obvious. It’s genuinely rare.

Context-aware risk scoring. Not every unauthorized AI tool is a crisis. The platforms that actually help ask the right questions: is this touching PII? Does it have access to production systems? Is there clear accountability? This turns thousands of noisy alerts into a short, actionable list.

Automated ownership. The “orphaned finding” problem, where a vulnerability is discovered with no clear owner, is maybe the most frustrating thing in enterprise security. The best tools I’ve seen automatically map AI usage to org hierarchies, assign remediation to the right people, and track it to closure.

Policy-as-code for AI governance. Instead of reviewing every deployment manually, organizations are encoding their rules:

IF agent accesses customer PII AND operates outside approved vendor list, THEN block access, notify the security team, and trigger an approval workflow.

This is how you move at the speed of AI adoption without losing control.
